Projektstyringsværktøjer: Den vigtige forberedelse – del 2
11. Sikkerhed
Er sikkerheden i orden? Ja, selvfølgelig er den det! Men det er godt lige at undersøge hvordan data flyder frem og tilbage. Hvor ligger data (Servere i EU, USA…), overholder de kravene fra den kommende EU-persondataforordning osv.? I den offentlig verden hvor jeg pt. slår mine folder er det et krav, at firmaet indgår en databehandleraftale. Virksomhedens behandling af dette er en god test på hvor professionel virksomheden bag produktet er. Er det muligt at slå 2-faktor validering til? Sikkerheden og sikkerhedskravene strammes til i disse år og med god grund så stil spørgsmål vedrørende dette.
Har man kun brug for et simpelt værktøj hvor et team styrer opgaver på en online tjeneste så er kravet om sikkerhed måske ikke helt så vigtigt. Alligevel er det en god ide lige at tjekke hvordan tingene hænger sammen, og hold det op mod hvad der kan ske hvis det går galt.
12. Porteføljestyring
Porteføljestyring kan være en god ide hvis man har mange projekter eller projekterne er fordelt i mange afdelinger så det er svært at holde styr på hvilke ting der sættes i gang. Det er nu engang kendt at har man for mange projekter i gang samtidig så falder produktiviteten.
Porteføljestyring er i øvrigt en bred betegnelse for hvad de forskellige værktøjer kan. Igen er det vigtigt at se på virksomhedens behov, og har man brug for porteføljestyring nu eller på sigt så er det en rigtig god ide at få behovet afklaret. Når først man er gået all in på et projektstyringsværktøj så er det jo der at alle data findes. Og opfylder porteføljestyringen ikke ens behov ja så kan der ligge en stor opgave forude – skal man så have endnu et system til at styre dette og hvordan er integrationen osv.?
Snakker man porteføljestyring så skal man gøre sig klart, at det er en klar forlængelse af projektmodellen. Hvordan starter og stopper man et projekt? Hvilke ting skal rapporteres? Hvor ofte gør man det? Hvilke KPI skal man rapportere?
13. Projektmodel
Har virksomheden allerede en projektmodel er det vigtigt, at den kan implementeres i projektstyringsværktøjet. Der er værktøjerne meget forskellige, og er der bare brug for at lægge projektdokumentskabeloner ind så er det et område som de fleste værktøjer kan. Har man en stage gate projektmodel hvor der skal ske forskellige ting når man går fra en tilstand til en anden så er der nogen modeller der kan håndtere dette og andre der ikke kan. Er det essentielt så vælg ud fra dette.
Bruger man f.eks. Prince 2 så kan man med fordel lægge sig op af værktøjets (forhåbentlig) indbyggede Prince 2 model. Når man så opretter et nyt projekt så er alle dokumenter og processer oprettet så det passer til denne model. Igen så er der nogen der har dette indbygget og andre der ikke har. Kontroller det!
14. Integrationer
Ordet integration kan dække over mange ting. Men det første der altid er AD-integration så man ikke skal sidde og oprette og administrere brugere i læssevis. Man har jo allerede sikret sig at de er ansat i virksomheden og dermed kan man jo lave en integration så dette arbejdet med brugerstyring kan mindskes betydeligt. Det afhænger igen af system hvordan dette håndteres, men sørg for at få dokumentationen tilsendt og gennemgå den for at se om den overholder jeres ønsker samt at sikkerheden er i orden.
Integration kan også være at der er dirkete integration til forskellige ”fagsystemer” som økonomisystemer og lignende. Har man f.eks. regnskabsprogrammet e-conomic så er der systemer der har lavet en integration til dette. Så man kan derfor via integrationen nemt frakurere. Der findes også andre integrationer og ovenstående er bare et eksempel. Har man et andet system så er det bare med at undersøge om der er nogen der understøtter dette hvis det er et krav. Der er andre integrationer som tilbydes via tredje parts systemer som f.eks. Zapier.
15. Kommunikation
Når man har et projektstyringsværktøj så skal man ikke sende mails vedrørende løsning af opgaver mm. Netop dette at kunne kommunikere i den rette kontekst er en af de ting som gør at nogle værktøjer skiller sig ud. Man snakker f.eks. mere om samarbejdsværktøjer end projektstyringsværktøjer når man skal sammenligne. Det skal være muligt at kommunikere om en opgave, til projektgruppen, til enkeltpersoner, på et dokument osv. Netop i den kontekst hvor det giver mening og til den/de personer der skal have informationen.

16. Lækkerhedsfaktor
Lækkerhedsfaktoren er selvfølgelig en individuel ting. Men det siger alligevel en del om værktøjet hvis det ligner et eller andet fra forrige århundrede Er det enkelt og intuitivt at gå til? Kan man med en kort introduktion gå i gang med sit første projekt eller bliver man konstant forvirret af hvordan man gør tingene eller hvor i de utallige menuer man finder tingene?
Om sammenhængen i værktøjet er en del af lækkerhedsfaktoren er individuelt, men for mig er det essentielt at det er dejligt og intuitivt at arbejde i. Det er netop sammenhængen i værktøjet der gør, at man hurtigt kan få lavet sine opgaver færdig. Man skal ikke skal ligge og skifte mellem forskellige menuer for at få adgang til lige netop den ene ting der skal ændres. Det skal være muligt på den enkelte opgave, aktivitet, portefølje osv. at hoppe direkte til det sted hvor man skal arbejde. Det nytter f.eks. ikke noget at man på en opgave kan se at der er et dokument tilknyttet, men man skal over i dokumentbiblioteket for at åbne dette. Lige netop dette eksempel har de fleste dog styr på!
17. Exit Plan
Hvordan kommer man ud af det igen? Der skal på en eller anden måde være en aftale af hvorledes man kan få tingene ud igen når aftalen ophører. Selv om man ikke lige kan tage det man før ud af ét system og så bare smide det ind i et andet og så kører det så er det vigtigt at man i det mindste kan få tingene ud!
Er det et vigtigt issue og har i mange projekter så sørg for at få afklaret dette punkt. Og når man så ”lukker” så kan man f.eks. beholde 1-2 licenser og lade den projektansvarlige have ansvar for alle projekter. Så kan man på den måde i en kortere periode have adgang til alle projekter og alt indhold indtil man er helt ovre på en ny platform. Sørg dog for at have en udløbsdato hvis det er scenariet da det ellers lever ”evigt”.
18. Test
Det er altid en god ide at teste! Det optimale er at man sammensætter en bred gruppe af personer som tester et eller flere systemer i en kortere periode. Det er vigtigt, at det ikke er personer med sammen profil der tester hvis det skal være optimalt. Dette kan være rigtig god investering og især i de tilfælde hvor der er rigtig mange projekter som efterfølgende skal gøre brug af systemet. Så det vigtigste råd i hele artiklen er faktisk, at få vigtige interessenter med i testen og få dem til at bakke op om værktøjet. Ellers er det lidt op ad bakke.
Sørg for at finde projekter, der kan afsluttes i testperioden og være endelig skarp på hvad formålet er med testen. Testen skal selvsagt oprettes i værktøjet og alle de ting som hører et projekt til som projektkommissorie, projektbeskrivelse, interessentanalyse kan man jo med fordel udfylde! Har man testet et produkt så er stadig ting som man synes kunne være anderledes, men man finder aldring et produkt som er 100% som man gerne vil have det. Men føles det stadig godt efter det første stykke tid ja så er der en god chance for at det er det rigtige produkt.
19. Økonomi
Økonomi er selvfølgelig en vigtig faktor. Min erfaring er, at de fleste værktøjer ligger meget på linje i forhold til prisen. Det afgørende er hvad man har brug for lige pt. og hvilke ting man kan forudse man vil tage i brug i løbet af kortere tid. De systemer som er meget modulopbygget kan være en billig løsning på kort sigt og kan også være det rigtige valg.
Skal man alligevel på sigt have de fleste moduler kan det være en god ide at regne konsekvenserne igennem og få et godt tilbud! Ofte kan man få noget med i handelen hvis man vælger at tilkøbe et eller flere moduler. Her kan matrixen over hvilke ting man har brug for og prioritering/vægtningen være et vigtigt værktøj.
20. Eksterne brugere
I forbindelse med projekterne er det en god lige, at afklare om man har mange eksterne brugere med i ens projekter. Har man ikke det så kan man springe dette afsnit over! Der er dog mange som har en del projekter hvor der deltager en eller flere eksterne brugere, hvilket f.eks. kan dreje sig om leverandører, kunder, konsulenter, samarbejdspartnere. I nogle værktøjer er det gratis at invitere eksterne projektdeltagere med i ens projekter og i den anden ende koster det en licens uanset om der er tale om interne eller eksterne brugere. Rent økonomisk kan det være en god ide lige at undersøge det før valg af system.
